The challenge
The technical director of a 25-person professional services firm had extraordinary knowledge of the business. He also worked 10 to 12 hours a day, constantly put out fires and was, without meaning to, the only point through which important decisions had to pass.
It was not a commitment problem. His way of leading no longer matched the size of the business he had built. He delegated tasks. He did not delegate decisions — and that is exactly the difference between a busy director and a director who has become the bottleneck of his own company.
The intervention
We started with the question that is almost never asked: what kind of leader does this organisation need now. 40% of his calendar was dispensable.
Three changes of substance, not of form. Business knowledge stops sitting in a single head.
Leadership stops being about doing more and becomes about making the system work without him at the centre.
Delegating decisions, not only tasks: the difference between a busy director and a bottleneck.
A meeting system and real delegation with ownership, not constant follow-up of every task.
The postponed strategic conversations, decision-making under uncertainty, and the removal of activity with no value.
What changed
The director progressively, and measurably, stopped being the obligatory step for important decisions. Leadership stopped being about doing more and became about making the system work without him at the centre of every decision.
“Leadership does not scale when the leader works more hours. It scales when they stop being indispensable for everything.”
How much of what your company decides each week still goes, literally, through your calendar?
