Cristina Tocino - External People Leadership

The challenge

What was at stake

A healthcare company was about to be acquired by a multinational. The business was ready for the deal. The organisation was not.

And in an acquisition, that gap is expensive: overlapping responsibilities, processes that do not survive due diligence, key talent leaving just when it is needed most, cultural friction between two ways of working, decisions slowing down at the worst possible moment — and an employee experience that, sooner or later, filters through to the customer experience.

External People Leadership

The intervention

Intervention, not a report for the drawer

01

Structuring and systematising processes

From inside the committee, we designed the People architecture that due diligence and the next stage would demand.

02

Real definition of responsibilities

Not on paper: in day-to-day work, so overlaps and gaps stop appearing at the worst moment.

03

Support for the leadership team

Leadership development from inside the committee, not as a programme running parallel to the operation.

04

Cultural and organisational integration

Two different ways of working are not resolved with an org chart: they are designed so the integration holds.

05

Audits and certifications

Preparing the organisation for external scrutiny — ISO and B Corp — not for an internal snapshot.

06

Employee and customer, connected

An explicit link between employee experience and customer experience, because one filters into the other.

What changed

From a reactive function to strategic architecture

People stopped being a function that reacts to one-off needs and became part of the company's strategic architecture — before the market, an auditor or a buyer put it to the test.

“When a company changes scale, People cannot arrive after the strategy. It has to be designed to sustain it.”

Is your company growing — through acquisition, a funding round or accelerated hiring — faster than its People structure?
